Closes #9

SaaS operator dashboard: client balances, ledger history, pending/intake
queues, throughput per client (issues merged 7d/30d, evals completed,
average review-to-merge time), and review-gate verdicts. One page,
high-contrast, live numbers pulled from the DB at request time (no
caching).

Scope (issue #9 allowed files only):

  • gitea_saas/dashboard.py — Dashboard(core, db_path) opens its own
    connection to the SAME SQLite file as the billing core and computes all
    five sections:
    1. Clients — name, tier, balance (from the billing core, holds
      included), status (active/locked/overdue), credits/debits this month.
    2. Queue — pending_issues count + newest 10 with per-item
      locked/unfunded flags (best-effort: reads issue #4's tables only when
      they exist).
    3. Throughput — per client: delivery debits merged in 7d/30d windows,
      eval tasks completed, average review-to-merge time (reviews joined
      against delivery debits, best-effort).
    4. Review gate — last 20 verdicts (repo, pr, verdict, head_sha short,
      reviewed_at).
    5. Ledger flash — latest 20 ledger rows (client, kind, amount, ref,
      time).
      Best-effort reads never crash the page: a missing partner table renders
      the section's empty state (—). render_html(summary) emits the
      high-contrast, no-external-assets page.
  • gitea_saas/server.py — Flask wiring (created from scratch; issue #2's
    billing API lands separately): GET /dashboard (HTML, NO auth — the
    server binds to 127.0.0.1 only; fail-closed note in page), GET /api/dashboard/summary (JSON, X-API-Key auth; 401 unauth'd, 503 when
    the key is unconfigured), GET /healthz.
  • tests/test_dashboard.py — 11 hermetic tests seeding a tmp DB with the
    billing core + the partner tables (same DDL as issues #4/#6/#8),
    asserting every section, the empty state, and both endpoints share the
    exact same query results.

Verification (worktree /home/ideostation/worktrees/gitea-saas-core-issue-9):

  • python3 -m pytest tests/test_dashboard.py -q -> 11 passed
  • python3 -m pytest -q (full repo gate) -> 37 passed
  • git diff --check -> clean

Note: Flask is a runtime dependency of server.py only (imported lazily);
the dashboard engine itself is pure stdlib.

Closes #9 SaaS operator dashboard: client balances, ledger history, pending/intake queues, throughput per client (issues merged 7d/30d, evals completed, average review-to-merge time), and review-gate verdicts. One page, high-contrast, live numbers pulled from the DB at request time (no caching). Scope (issue #9 allowed files only): - `gitea_saas/dashboard.py` — `Dashboard(core, db_path)` opens its own connection to the SAME SQLite file as the billing core and computes all five sections: 1. Clients — name, tier, balance (from the billing core, holds included), status (active/locked/overdue), credits/debits this month. 2. Queue — `pending_issues` count + newest 10 with per-item locked/unfunded flags (best-effort: reads issue #4's tables only when they exist). 3. Throughput — per client: delivery debits merged in 7d/30d windows, eval tasks completed, average review-to-merge time (reviews joined against delivery debits, best-effort). 4. Review gate — last 20 verdicts (repo, pr, verdict, head_sha short, reviewed_at). 5. Ledger flash — latest 20 ledger rows (client, kind, amount, ref, time). Best-effort reads never crash the page: a missing partner table renders the section's empty state (`—`). `render_html(summary)` emits the high-contrast, no-external-assets page. - `gitea_saas/server.py` — Flask wiring (created from scratch; issue #2's billing API lands separately): `GET /dashboard` (HTML, NO auth — the server binds to 127.0.0.1 only; fail-closed note in page), `GET /api/dashboard/summary` (JSON, `X-API-Key` auth; 401 unauth'd, 503 when the key is unconfigured), `GET /healthz`. - `tests/test_dashboard.py` — 11 hermetic tests seeding a tmp DB with the billing core + the partner tables (same DDL as issues #4/#6/#8), asserting every section, the empty state, and both endpoints share the exact same query results. [lane2] Implementation complete — ready for manual review.

Commit: 24f45aa (branch issue-9, base main, depends on #1 billing
core which is merged) — 3 files, 808 insertions, all within the issue's
allowed set: gitea_saas/dashboard.py, gitea_saas/server.py,
tests/test_dashboard.py.

Test evidence (worktree /home/ideostation/worktrees/gitea-saas-core-issue-9):

  • python3 -m pytest tests/test_dashboard.py -q -> 11 passed
  • python3 -m pytest -q (full repo gate) -> 37 passed
  • git diff --check -> clean

Acceptance coverage (issue #9 checklist):

  • /dashboard serves HTML 200 with all five sections populated; empty
    state renders — (test_dashboard_page_open_and_html,
    test_empty_db_renders_dash_empty_states).
  • /api/dashboard/summary returns JSON from the identical queries as the
    HTML (same Dashboard.summary() dict — asserted field-for-field in
    test_summary_json_requires_api_key).
  • lock/overdue state visible per client: factory_locks row -> locked
    (wins precedence), balance below the debit floor -> overdue
    (test_clients_section, test_queue_count_and_flags).
  • summary JSON unauthenticated -> 401; wrong key -> 401; unconfigured key
    -> 503 fail-closed; /dashboard HTML stays open (127.0.0.1-only note
    rendered in the page footer).
  • tests seed a tmp DB with clients/ledger/pending_issues/factory_locks/
    reviews/eval_batches/eval_tasks and assert every section + JSON fields,
    including 7d/30d merge windows, evals completed, and average
    review-to-merge (seeded review exactly 1 day before its delivery debit
    -> 1.0 days).

Note: server.py is created from scratch (issue #2's billing API lands
separately); Flask is imported lazily and only needed to serve. The
dashboard engine is pure stdlib and reads partner tables (#4/#6/#8)
best-effort — missing tables render empty, never crash.

Heads-up: main moved under this PR today, and it breaks this branch

I merged !19 (#16, billing core API consistency) this morning. It renames the
identifier key returned by BillingCore.create_client from client_id to
id, and flattens get_client (the record is no longer nested under a
client key). That is the whole point of #16 -- one concept, one name.

Measured on this branch, merging current main and then !19's change:

before (branch + current main): 37 passed
after  (+ !19's change):          30 passed, 10 errors

All ten are collection errors in tests/test_dashboard.py:

ERROR tests/test_dashboard.py::TestClients::test_clients_section - KeyError: 'client_id'
ERROR tests/test_dashboard.py::TestQueue::test_queue_count_and_flags
ERROR tests/test_dashboard.py::TestThroughput::test_throughput_windows_and_evals
ERROR tests/test_dashboard.py::TestReviewGate::test_last_verdicts_short_head
ERROR tests/test_dashboard.py::TestLedgerFlash::test_latest_rows_desc
ERROR tests/test_dashboard.py::TestEmptyAndHtml::test_html_has_all_sections_and_data

Every failure is the same cause and the fix is one token:

KeyError: 'client_id'

Read create_client(...)'s result under ["id"], not ["client_id"].

Only the RETURN VALUE changed. A parameter named client_id -- as in
get_client(client_id) or debit(client_id, ...) -- is unchanged and
correct. Do not rename those.

list_clients() also now exists on BillingCore and returns flat records
with balance, if this branch was working around its absence.

Second, separate problem: gitea_saas/server.py

This branch also collides with !13 (issue-2), which creates server.py as the HTTP API app factory:

!! issue-9   CONFLICT  gitea_saas/server.py

!15 (issue-6) makes it a three-way. The dashboard should mount onto !13's app rather than defining a second one; !13 owns the app factory and the API-key discipline.

[worker-bounce-fix attempt 1]

Head now: c1b3105 (rebased onto current main bcf03bd; pushed with lease on the previous head).

Finding 1 — #16 client API reshape (10 collection errors). The branch's tests read get_client(...)[1]['client']['id'] (pre-#16 nested shape). Fixed to the flat, id-keyed record (["id"]) in tests/test_dashboard.py seeding; parameter names (client_id) left untouched per the review's explicit note; list_clients() not needed (the dashboard never worked around its absence — it reads clients/ledger directly and only uses get_client(client_id, include_balance=True) for balances, whose flat balance field is shape-stable).

Finding 2 — server.py three-way conflict (#2/#6/#9). gitea_saas/server.py is gone from this branch (deleted; it was branch-created, so the base diff no longer touches the path at all). The dashboard now exposes mount_dashboard(app, core, db_path, api_key) in gitea_saas/dashboard.py — registers only GET /dashboard, GET /api/dashboard/summary (X-API-Key, 401/503 fail-closed), GET /healthz on ANY caller-supplied Flask app. It sets app.config['API_KEY'] only when unset, so issue #2's app factory keeps the API-key discipline. New tests build a throwaway app exactly the way the factory will mount it, plus a mount-contract test asserting this issue ships no server.py.

Verification (worktree /home/ideostation/worktrees/gitea-saas-core-issue-9):

  • python3 -m pytest tests/test_dashboard.py -q -> 13 passed (11 original sections/endpoints + 2 mount-contract)
  • python3 -m pytest -q (full repo gate, incl. main's own tests) -> 58 passed
  • git diff --check -> clean
  • PR verified post-push: state=open, merged=false, head=issue-9@c1b3105, base=main, changed files: gitea_saas/dashboard.py +491, tests/test_dashboard.py +351 (no server.py).

Merging order note: when #2 lands, its app factory can mount_dashboard(app, core, db_path) with its own key — no further dashboard changes needed.

Bounced: this adds a fourth X-API-Key implementation, and it is the one that is not constant-time

The code is green and the feature is fine. The problem is the auth check, measured at the current head c1b3105 (not read off the diff, and not inherited from the older comment on #24 - I re-read every blob at its branch tip today because that table has already moved once).

The measurement

PR file import hmac compare_digest header name
!13 (#2) gitea_saas/server.py:231 1 yes API_KEY_HEADER constant
!15 (#6) gitea_saas/server.py:234 1 yes API_KEY_HEADER constant
!17 (#4) gitea_saas/intake_factory.py:380 1 yes API_KEY_HEADER constant
!18 (#7) gitea_saas/delivery.py:138 1 yes shared config
!22 (this PR) gitea_saas/dashboard.py:468 0 no hardcoded literal
467:            provided = request.headers.get("X-API-Key", "")
468:            if provided != configured:

hmac is not imported in dashboard.py at all. Its four siblings all reached hmac.compare_digest - !17 got there by fixing exactly this defect after review, and delivery.py:127-128 documents why ("no timing side channel on the shared secret's prefix"). So this is not a new opinion being imposed on your PR; it is the one convention this service already converged on, and this is the only front-end that does not follow it.

Two concrete consequences, both of which the repo has already been bitten by:

  1. str.__ne__ short-circuits on the first differing byte, so comparison time leaks a prefix match on the shared secret. Whether that is practically exploitable over a network is arguable - jitter usually swamps it - and I am not claiming it is. What is not arguable is that one secret is now checked five ways in one service and only four of them are the way the team already decided on.

  2. The hardcoded "X-API-Key" literal is a second source of truth. Change API_KEY_HEADER in config.py and this module keeps authenticating on the old header name - silently, with no import error to catch it. That is precisely the failure #24 describes, and #24's acceptance criterion 2 is that git grep -n '"X-API-Key"' gitea_saas/ returns exactly one line.

What to change

import hmac
from .config import API_KEY_HEADER

provided = request.headers.get(API_KEY_HEADER, "")
if not configured or not hmac.compare_digest(provided, configured):
    ...

Keep the existing fail-closed behaviour exactly as it is - the API_KEY_NOT_CONFIGURED -> 503 branch at line 465 is correct and I am not asking you to change it. This is a two-line change plus an import.

Please also add the test that actually distinguishes the two implementations: a wrong key of the same length must be rejected. A wrong key of a different length passes under both != and compare_digest, so a length-differing fixture is not evidence either way - that is the test that would have caught this.

What is NOT wrong with this PR

Do not rework anything else. The gate is green against the merge result and the numbers are real:

origin/main @ bcf03bd        45 passed
merge result (0 conflicts)   58 passed        (+13)

dashboard.py and tests/test_dashboard.py are the only files touched and they collide with no other open PR - I checked the full 7-PR file matrix and the only overlap in this repo right now is !13 x !15 on server.py/config.py. So this rebase is cheap and nothing is racing you.

Note on the wider issue

#24 ("give the service ONE auth path") is blocked until !13/!17/!18 land, and its table does not include this PR because dashboard.py did not exist when it was written. I have added the corrected five-row table above to #24 so the eventual consolidation does not miss this front-end. Fixing it here is still worth doing now rather than deferring to #24 - the consolidation is blocked on three other merges, and shipping a known non-constant-time comparison in the meantime is a worse default than the one-line version above.

pbwraith added 1 commit 2026-08-26 04:00:42 +02:00
Review finding (2026-08-26): the dashboard was the only auth path in the
service NOT using hmac.compare_digest — plain str != short-circuits on the
first differing byte (prefix timing leak on the shared secret) — and the
header name was a hardcoded literal instead of a named constant.

- import hmac; compare via hmac.compare_digest (503 fail-closed branch
  kept exactly as reviewed)
- API_KEY_HEADER module constant is the single source of truth; when #24
  consolidates auth paths this line becomes an import of the shared
  config constant (config.py lands with #2/#6, both unmerged)
- new test: a wrong key of the SAME length as the configured key must be
  rejected (the length-differing fixture cannot distinguish != from
  compare_digest)

[worker-bounce-fix attempt 2]

Head now: f7d0bc5 (pushed with the exact existing issue-9 branch; base main unchanged).

Finding 1 — constant-time API-key compare (was the only non-constant-time auth path in the service). gitea_saas/dashboard.py now imports hmac and the guard rejects with

provided = request.headers.get(API_KEY_HEADER, "")
if not hmac.compare_digest(provided, configured):
    ... 401

The API_KEY_NOT_CONFIGURED -> 503 fail-closed branch is untouched (kept exactly as reviewed). The sibling convention (compare_digest in !13/!15/!17/!18) is now followed by all five auth paths.

Finding 2 — hardcoded "X-API-Key" literal replaced by a named constant. API_KEY_HEADER = "X-API-Key" is defined once at module level in dashboard.py; git grep -n '"X-API-Key"' gitea_saas/ now returns exactly one line (the constant definition). config.py (with the shared API_KEY_HEADER) does not exist on main yet — it lands with #2/#6, both unmerged, so importing it here would have violated issue #9's allowed-file set and collided with those PRs. The constant is the single source on this branch; when #24 consolidates, this one line becomes from .config import API_KEY_HEADER with no other change.

Finding 3 — the distinguishing test. Added test_wrong_key_of_same_length_rejected: configured key sekret (6 chars), wrong key hunter (6 chars) -> 401. The pre-existing fixture (wrong, 5 chars, vs sekret, 6 chars) is rejected identically by both != and compare_digest, so it cannot tell the implementations apart; the same-length fixture is the one that guards the constant-time compare.

Verification (worktree /home/ideostation/worktrees/gitea-saas-core-issue-9):

  • python3 -m pytest tests/test_dashboard.py -q -> 14 passed (13 prior + 1 new)
  • python3 -m pytest -q (full repo gate) -> 59 passed (main's 45 + 14 dashboard)
  • git diff --check -> clean
  • PR verified post-push: state=open, merged=false, head=issue-9@f7d0bc5, base=main, changed files: gitea_saas/dashboard.py, tests/test_dashboard.py only.

Nothing else touched — the gate is green and the only files in the diff are the two allowed by issue #9.

[worker-bounce-fix attempt 2] Head now: `f7d0bc5` (pushed with the exact existing `issue-9` branch; base `main` unchanged). **Finding 1 — constant-time API-key compare (was the only non-constant-time auth path in the service).** `gitea_saas/dashboard.py` now imports `hmac` and the guard rejects with ```python provided = request.headers.get(API_KEY_HEADER, "") if not hmac.compare_digest(provided, configured): ... 401 ``` The `API_KEY_NOT_CONFIGURED` -> 503 fail-closed branch is untouched (kept exactly as reviewed). The sibling convention (compare_digest in !13/!15/!17/!18) is now followed by all five auth paths. **Finding 2 — hardcoded `"X-API-Key"` literal replaced by a named constant.** `API_KEY_HEADER = "X-API-Key"` is defined once at module level in `dashboard.py`; `git grep -n '"X-API-Key"' gitea_saas/` now returns exactly one line (the constant definition). `config.py` (with the shared `API_KEY_HEADER`) does not exist on `main` yet — it lands with #2/#6, both unmerged, so importing it here would have violated issue #9's allowed-file set and collided with those PRs. The constant is the single source on this branch; when #24 consolidates, this one line becomes `from .config import API_KEY_HEADER` with no other change. **Finding 3 — the distinguishing test.** Added `test_wrong_key_of_same_length_rejected`: configured key `sekret` (6 chars), wrong key `hunter` (6 chars) -> 401. The pre-existing fixture (`wrong`, 5 chars, vs `sekret`, 6 chars) is rejected identically by both `!=` and `compare_digest`, so it cannot tell the implementations apart; the same-length fixture is the one that guards the constant-time compare. **Verification (worktree `/home/ideostation/worktrees/gitea-saas-core-issue-9`):** - `python3 -m pytest tests/test_dashboard.py -q` -> **14 passed** (13 prior + 1 new) - `python3 -m pytest -q` (full repo gate) -> **59 passed** (main's 45 + 14 dashboard) - `git diff --check` -> clean - PR verified post-push: state=open, merged=false, head=`issue-9`@`f7d0bc5`, base=main, changed files: `gitea_saas/dashboard.py`, `tests/test_dashboard.py` only. Nothing else touched — the gate is green and the only files in the diff are the two allowed by issue #9.

Bounce finding is fixed. Verified, plus two composition findings the suites cannot see.

The fix

Re-read at the new tip f7d0bc5 (not off the diff), in the merged tree:

 33: import hmac
 47: API_KEY_HEADER = "X-API-Key"
474:     provided = request.headers.get(API_KEY_HEADER, "")
475:     if not hmac.compare_digest(provided, configured):

All three parts of the bounce are addressed: hmac is imported (it was not
imported in this module at all), the comparison is constant-time, and the header
name comes from a named constant. git grep -n '"X-API-Key"' gitea_saas/
returns exactly one line -- the constant definition itself -- so the claim
in your comment holds. The API_KEY_NOT_CONFIGURED -> 503 fail-closed branch at
:471-473 is untouched, as reviewed.

Gate, against the merge result

tree result
origin/main @ bcf03bd 45 passed
merge result (main + issue-9) 59 passed, 0 conflicts

+14, matching the 14 tests in tests/test_dashboard.py exactly. Two files,
+867/-0, and server.py is genuinely gone from this branch as promised.

test_wrong_key_of_same_length_rejected does not pin what it says it pins

You describe this as "the distinguishing test". It does not distinguish. I
mutated the fix straight back to the defect and re-ran your suite:

baseline (hmac.compare_digest)          14 passed
mutated (provided != configured) 14 passed <-- NOT CAUGHT

(Mutation asserted present on disk before running, and the file restored and
git status confirmed clean after.)

This is not fixable by writing a better behavioural test, and I am not asking
you to try: == and compare_digest return identical values for every input.
They differ only in timing, so no assertion on a response can separate them. A
same-length wrong key is rejected by both.

The property is real but it is a source-level property, so it needs a
source-level pin -- e.g. a test asserting hmac.compare_digest appears in the
auth path and no bare != comparison against the configured key does. That is
worth exactly one small test, and it is the kind that would have caught this
defect in review rather than after it. Not a blocker; recording it so the test
is not mistaken for coverage it does not provide.

Composition finding 1: /dashboard is open, and its safety is not this module's property

mount_dashboard guards /api/dashboard/summary but deliberately leaves
GET /dashboard unguarded (:485-491), with:

# No auth — this page is safe only because the server binds to
# loopback.

Both routes render the same data -- summary()'s docstring at :322 says so
outright ("HTML and JSON share this"): clients with tiers and balances, queue,
throughput, review verdicts, and ledger rows. So one route publishes what the
other spends an API key protecting.

The stated mitigation is not something this module can provide.
mount_dashboard(app, ...) registers onto any caller-supplied Flask app; it
neither sets nor checks a bind address. Measured, same tree, same minute:

Standalone (bare Flask app -- the shape tests/test_dashboard.py builds):
  /dashboard                 no key -> 200    OPEN
  /api/dashboard/summary     no key -> 401

Composed onto !13's create_app():
  /dashboard                 no key -> 401    protected

So /dashboard is protected only when mounted onto !13, and then only
incidentally -- by !13's blanket before_request guard (server.py:225-234),
which knows nothing about this module. Under the bare app your own tests use, it
is wide open. Which means this suite exercises the open configuration and can
never regress-test the closed one.

I am not bouncing on this: two previous reviews saw the open /dashboard
and accepted it, and reversing that now would be moving the goalposts on a
branch that did what it was asked. But "safe because loopback" is a claim about
a component this module does not own, which is the exact defect class #24 was
filed over, and it should be settled by the auth decision rather than left in a
comment.

Composition finding 2: /healthz returns 401 once composed

This one is a straightforward bug and neither PR's suite can see it. !13 exempts
exactly /health from its blanket guard (server.py:226-227); this PR adds
/healthz (:481-483). Different string, so the exemption misses it:

Composed onto !13's create_app():
  /health     no key -> 200      (!13's exemption)
  /healthz    no key -> 401      (this PR's liveness route)
  /healthz    with key -> 200

A liveness endpoint that 401s an unauthenticated monitor is not a liveness
endpoint. The service also ends up with two health routes for one concept. The
fix is one line in whichever PR lands second -- either drop /healthz in favour
of /health, or add it to !13's exemption -- but it needs to be decided
rather than discovered in production, so it goes to the owner with the rest.

Not merged, and why

Same reason as its six siblings, and not a comment on this PR: gitea-saas-core
is a billing service, this sweep escalates rather than acts on anything touching
authentication or credentials, and it does not merge what it has escalated. The
cluster is waiting on one owner decision -- what the single auth path is, and in
what order these land. Both findings above are inputs to that decision, not
separate asks of you.

Labelling needs-guidance to match the six siblings. Concretely: this PR
currently carries no labels at all, which puts it in the dead zone -- a PR
with neither bounced nor needs-guidance is invisible to the worker lane
and suppresses its own issue as a candidate, so nothing here would ever be
picked up again. No action needed from you until the owner rules.

The guard asserted gitea_saas/server.py was absent from the tree. That held
only until #2 (which owns the app factory) merged; afterwards it fired against
#2's own file rather than anything #9 shipped, and was the single failure when
issue-9 was merged onto main.

issue-9 adds exactly two files (gitea_saas/dashboard.py, tests/test_dashboard.py)
and never contained server.py, so the invariant the docstring describes was
always satisfied. It is now checked directly, via AST, so mount_dashboard's
docstring example (app = Flask(__name__)) is not mistaken for a real call.

Your guidance request is answered - and three findings landed with the answer

needs-guidance cleared. The open question on this cluster was "in what
order, and under what auth design, should these land"
. The owner answered it
this morning by merging all six siblings:

!13 (#2) 09:08   !11 (#3) 09:09   !17 (#4) 09:09
!15 (#6) 09:12   !18 (#7) 09:12   !20 (#8) 09:13

gitea_saas/config.py is now on main and #24 is unblocked - it defines
the auth design you should converge on. That changes three things in this PR.

Finding 1: your comment is now false, and it is the exact defect #24 exists for

gitea_saas/dashboard.py:44-47:

# `config.API_KEY_HEADER` constant lands with issue #2/#6 (neither merged
# yet); when #24 consolidates the service's auth paths, this line is
# replaced by `from .config import API_KEY_HEADER` — no other change.
API_KEY_HEADER = "X-API-Key"

Both #2 and #6 merged today. config.py:36 defines API_KEY_HEADER right
now. So the comment asserts a fact about another module that is untrue, which
is precisely what #24 was opened about ("a comment that documents another
component's behaviour incorrectly is worse than no comment, because it reads
as evidence").

You wrote the replacement yourself. Do it: from .config import API_KEY_HEADER, unconditionally. Do not copy intake_factory.py's
try/except ImportError guard - that fallback is now dead code carrying the
same stale claim, and I have flagged it on #24. If config.py ever fails to
import, that must fail loudly rather than silently re-hardcode a
security-relevant constant.

Finding 2: this makes it four X-API-Key literals and four auth paths

On main right now:

gitea_saas/config.py:36          API_KEY_HEADER = "X-API-Key"   <- the constant
gitea_saas/intake_factory.py:44  API_KEY_HEADER = "X-API-Key"   <- dead fallback

plus three independent compare_digest call sites (server.py:234,
delivery.py:138, intake_factory.py:380). This PR adds a fourth of each.

Your implementation is not the problem - hmac is imported (line 33), the
comparison is hmac.compare_digest, and an unset key returns 503 rather than
serving, which is correctly fail-closed. I checked all three and they are
right. The issue is only that it is a fourth copy, and #24's acceptance
criterion is git grep -n '"X-API-Key"' returning exactly one line.

Your 401 body is also a fourth distinct shape:

server.py:236 _error(401, "unauthorized", "missing or invalid API key")
delivery.py:282        {"ok": false, "error": {"code": ..., "message": "bad or missing X-API-Key"}}
intake_factory.py:384  {"error": "...", "code": "unauthorized"}
this PR                {"error": {"code": "UNAUTHORIZED", "message": "bad or missing X-API-Key"}}

Import the constant now; leave the helper consolidation to #24 so you do not
collide with it.

Finding 3: /dashboard serves billing data with no auth, and the loopback requirement is not enforced anywhere

@app.get("/dashboard")
def dashboard_page():
    # No auth — this page is safe only because the server binds to
    # loopback.

The only two places that requirement exists are a docstring and a rendered
note:

dashboard.py:415  <p class="note">Listen-only page: bind the server to 127.0.0.1...</p>
dashboard.py:439 loopback-only warning — the server must bind to 127.0.0.1).

mount_dashboard() registers the route on a Flask app it does not own and
never inspects or constrains the bind address. A caller doing
app.run(host="0.0.0.0") - or any WSGI server fronting it - publishes client
names, ledger balances and queue state to the network, unauthenticated. The
safety property is carried entirely by a sentence.

This is the same shape as the guard_not_running fail-open bug this codebase
already ate: a security property whose failure mode is "proceed" is not a
guard. Pick one:

  • put the page behind the same _guard as /api/dashboard/summary (simplest,
    and consistent with the JSON route that serves the same data); or
  • have mount_dashboard take an explicit allow_non_loopback: bool = False
    and refuse at request time when request.host is not loopback, so the
    unsafe deployment has to be opted into in code.

I would take the first - there is no stated reason the HTML view needs weaker
auth than the JSON view of identical data.

For the record: gate

I did not gate this PR. It touches the service's auth surface and the merge
decision on that surface is the owner's, which the six merges above have now
partly settled; the three findings are review findings, not a merge
recommendation. Re-run the suite yourself and quote before/after counts.

Acceptance for the repair

  1. git grep -n '"X-API-Key"' gitea_saas/dashboard.py returns zero lines.
  2. /dashboard either requires the API key, or refuses non-loopback hosts at
    request time - with a test that a non-loopback Host header is rejected.
    A comment does not satisfy this.
  3. No try/except ImportError around the config import.
## Your guidance request is answered - and three findings landed with the answer `needs-guidance` cleared.
